Plenty of contractors keep paying an agency long after the results dried up, because the reports keep coming and nobody can prove anything is wrong. Here is how to turn that gut feeling into something you can actually check.

Where this comes from. At our own shop, the conversion tracking was broken for six months, so most calls and forms were never counted and the ad budget was being spent half-blind. We fixed the tracking and rebuilt the campaigns, and qualified leads (real calls and form fills) went from about 10 a month to 58. Working means booked jobs, not busy reports

The only definition that matters: marketing is working if it produces more booked jobs than it costs to run. Everything else (impressions, clicks, rankings, “engagement”) is a step on the way to that, not a substitute for it.

This needs saying because the whole industry is built to show you the steps instead of the destination. The steps are easy to make look good. The destination is not. If your report is full of numbers that went up and your calendar is not any fuller, the numbers that went up are the wrong ones.

Five signs it is actually working

  1. Leads and booked jobs are up against a real baseline. Not “up since we started tracking it properly,” which resets the clock in their favor. Up against what you did before: same season last year, same budget. No baseline means nothing to measure against.
  2. You can see it yourself, any day, without asking. A live dashboard with leads, calls, what they cost, and where they came from. If the only window into your marketing is a monthly PDF, you are seeing the version someone chose to show you.
  3. They talk in cost per booked job, not just cost per lead. A $40 lead that never closes is worse than a $120 lead that books a $14,000 job. The job is the number tied to your bank account. More on that in what contractor marketing actually costs.
  4. You own everything. Your Google Ads account, domain, Business Profile, and analytics, all in your name. A working agency has no reason to hold them.
  5. They tell you what is not working. Every channel has a dud month. An honest partner brings you the bad number first, with a plan. If every report is sunshine, someone is editing.

The one question that settles it

If you do one thing, do this. Ask, in writing:

Last month, how many booked jobs came from your work, and what did each one cost me, all in?

Then watch the response:

  • A working agency answers with a number and shows you how they got it.
  • A struggling one changes the subject to leads or clicks, explains why that number is unknowable, or asks for a meeting to “walk you through the context.”

All three of those are the same answer. Cost per booked job is the one figure nobody can fake: it is leads, close rate, and spend put together, and a good one is hard to hide. If they had it, they would have led with it months ago.
